Addressed Coinswap’s challenges with a multi-faceted approach, focusing on immediate stabilization and long-term growth:

• Audit and stabilization: Initiated a comprehensive audit of Coinswap’s infrastructure and application code within the first week of engagement. This proactive approach enabled the team to identify and address critical bugs, leading to the DEX’s stabilization within the first month of collaboration.
• Infrastructure migration: Early in the engagement, facilitated the migration of Coinswap’s infrastructure from AWS to Azure, identified as a more optimal, scalable, and cost-effective cloud solution for their evolving needs.
• Establishment of a dedicated team: Recognizing the need for consistent, high-quality development, a rapid staffing process was initiated to build a self-managed Dedicated Team of seven specialists. A Scrum Master was introduced to establish efficient team structures and processes from the outset, ensuring the team could quickly meet Coinswap’s specific technical and project management requirements.
• Fixing time issue: The client’s CTO, holding the crucial product vision, had numerous responsibilities limiting his availability for direct, daily engagement with the development team. To ensure a consistent flow of information and clear priorities, a Proxy Product Owner was introduced. This role served as an essential bridge, effectively translating the CTO’s vision to the Dedicated Team and ensuring seamless communication and alignment.
• Establishing key delivery processes: Stabilizing quality while simultaneously maintaining the existing solution and developing new features was paramount. This required the implementation of robust delivery processes. The Scrum Master played a key role in implementing and managing the SCRUM framework within Coinswap, formalizing the development lifecycle, enabling better planning, regular deliveries, and a strong emphasis on quality assurance.
