Starting situation
The client employs over 500 people and serves thousands of customers worldwide, including critical infrastructure such as airports and power plants. Rather than upgrade an aging legacy system, they chose to build a new web platform in parallel for managing digital identities and mobile credentials with stronger security, privacy and user experience. Their new R&D director inherited a project that had barely moved in two years and needed a genuine transition to Scrum. The team had to be harmonized across Germany, Spain and Poland, the client had no prior nearshoring experience and needed reinforcement in Node.js and modern Angular, the initial codebase carried significant technical debt, and the architecture had to deliver high availability and exceptionally high security across badge license management, mobile credentials, service accounts, multi-client support and audit trails.
What we advised
We started small and deliberately, with two developers, so we could integrate organically into the client's culture and processes and build trust rather than arrive as a process-heavy external body. Our solution architect and project manager then produced two diagnostic reports with actionable recommendations that guided subsequent improvements.
What we built or changed
As trust deepened our team grew until our people made up nearly half of the integrated 12 to 13 person project team. We championed software development best practices: refactoring the codebase to reduce technical debt, introducing unit and end-to-end tests, standardizing with formatters and linters, implementing a microfrontend architecture with an NX workspace, and optimizing the development environment through instance and pipeline improvements. One of our experts stepped in as scrum master, coaching backlog refinement and sprint planning within a two-week cycle until sprint commitments matched capacity and the team consistently met or exceeded planned velocity.
